Supply Chain Optimization for a Manufacturing Leader
A global manufacturing client faced significant late deliveries, rising material and input costs, and inaccurate ERP data due to a complex vendor network spanning over 2,000 suppliers, each of which the client purchased from infrequently and in small quantities.
Our Approach
We formed a dedicated supply chain solutions team to:
- Coordinate with 2,000+ suppliers to confirm quantities, pricing, and delivery schedules.
- Oversaw the implementation of a new ERP system that allowed for API connections to many of the vendor databases.
- Developed supplier scorecards to identify vendor reliability.
- Matched primary, secondary, and backup suppliers for supply chain redundancy and elimination of “one supplier” risk.
- Update ERP systems with accurate costs, SKUs, vendor codes, UPCs, clients’ item codes, and lead times.
- Developed a customer KPI procurement dashboard for 100% oversight of the entire procurement function for smarter decision-making.
- Generated reports that contained specific action items for the client’s buying/ procurement team to take on outstanding purchase orders to eliminate disruptions to the Client’s production cycle.
Impact
Reduced the total value of outstanding orders from $7 million to $1 million, generating 6 million dollars of additional free cash flow and a reduction in inventory/ working capital. Furthermore, unconfirmed orders from unreliable vendors decreased from 12% to under 2% in under four weeks. Lastly, created a sustainable process for delivering accurate, real-time data and suggested actions for better purchasing & procurement strategies.
